Vale conferir.</p><div class="pullquote"><p>Gerencie o sistema, n&#227;o as pessoas.</p><p>&#8211;William Edwards Deming</p></div><p><strong>Organiza&#231;&#245;es que n&#227;o conseguem mudar para aumentar a agilidade dos neg&#243;cios v&#227;o ficar lentamente mais fracas e morrer. Mas, por outro lado, aqueles que se transformam em uma nova estrutura e cultura s&#227;o mais adaptados &#224;s necessidades de hoje, e a economia participativa de amanh&#227; sobreviver&#225; e florescer&#225;.</strong></p><p>As empresas de pequeno e m&#233;dio porte podem gerenciar facilmente a mudan&#231;a, pois geralmente t&#234;m menos estruturas <em>top-down</em> que impedem as pessoas de realizar seu potencial. Quanto maior a empresa, mais complexa ela se torna com sistemas, processos e estruturas que voc&#234; n&#227;o pode alterar facilmente. Voc&#234; pode tentar mudar um departamento (geralmente funcional) da empresa, mas o problema permanece em outro. Uma vez que todas as partes dependem umas das outras, o corajoso departamento que tenta iniciar a mudan&#231;a &#233; normalmente for&#231;ado a desistir e retornar &#224; estrutura antiga, como uma bola de borracha depois de ser espremida.</p><p>Para lidar com esse desafio, voc&#234; pode horizontalizar a pir&#226;mide (como Jan Carlzon sugeriu em seu livro Moments of Truth) ou organizar fluxos de valor em vez de otimizar em torno de departamentos de maneira <em>top-down</em>. Outra op&#231;&#227;o seria imitar a empresa chinesa Haier, que reorganizou todo o seu neg&#243;cio em 4.000 microempresas com um alto grau de autogest&#227;o.</p><h2><strong>Por que o RH precisa Dirigir a Transforma&#231;&#227;o &#193;gil</strong></h2><p>Para realizar a mudan&#231;a organizacional, um departamento funcional pode afetar todas as outras partes simultaneamente: RH. Este grupo, na maioria das empresas, controla:</p><ul><li><p>Programas de lideran&#231;a e desenvolvimento</p></li><li><p>Gest&#227;o de Mudan&#231;as</p></li><li><p>Desenvolvimento organizacional</p></li><li><p>Engajamento e reten&#231;&#227;o de colaboradores</p></li><li><p>Desenvolvimento e aprendizagem de pessoas</p></li><li><p>Estrat&#233;gias de recompensa e sistemas de b&#244;nus</p></li><li><p>Aquisi&#231;&#227;o de talentos</p></li><li><p>Gest&#227;o de desempenho</p></li><li><p>Gest&#227;o de for&#231;a de trabalho de longo prazo</p></li></ul><p>Todas as &#225;reas acima abrangem toda a organiza&#231;&#227;o. Eles s&#227;o os processos que apoiam ou impedem a mudan&#231;a para uma organiza&#231;&#227;o que aprende e um futuro mais &#225;gil. Tudo depende de como trabalhamos com processos, pol&#237;ticas e programas. Eles podem ser desenvolvidos para limitar o desempenho e o engajamento ou podem otimizar o desempenho e a satisfa&#231;&#227;o dos colaboradores. No entanto, o RH luta contra as cr&#237;ticas de ser a pol&#237;cia organizacional que interrompe o desempenho e o engajamento, implementando os pr&#243;prios processos que deveriam aumentar o desempenho e o engajamento. Isso precisa mudar.</p><p>O RH est&#225; sentado no banco de tr&#225;s h&#225; muito tempo. &#201; hora de intensificar e assumir a responsabilidade pela mudan&#231;a. O fato &#233; que os departamentos de RH s&#227;o os arquitetos das organiza&#231;&#245;es, e seus l&#237;deres precisam assumir o volante no assento do motorista. Eles precisam liderar a transi&#231;&#227;o das pr&#225;ticas de gerenciamento tradicionais para a lideran&#231;a &#225;gil para se preparar para competir nos cen&#225;rios de neg&#243;cios atuais e futuros.</p><p>H&#225; um espa&#231;o enorme para crescer. As pessoas precisam ter a liberdade de criar e experimentar para explorar novos patamares e ideias. Apesar dessa necessidade, grande parte da mentalidade fundamental da administra&#231;&#227;o ainda est&#225; enraizada na ideia da velha mentalidade fabril. Para se manter atualizada no mundo de hoje e competir, a gest&#227;o precisa mudar com o tempo.</p><p>Quando os gerentes de RH se apegam &#224;s formas tradicionais de trabalhar, aprender, desenvolver e planejar, eles reduzem drasticamente a possibilidade de mudan&#231;a.</p><p>Essas empresas ficar&#227;o no velho paradigma, sem a agilidade de neg&#243;cios que precisamos em um mundo VUCA. Ou pior, eles ser&#227;o superados em n&#250;mero e ultrapassados por participantes menores e mais r&#225;pidos no mercado. Alternativamente, se os departamentos de RH mudarem para uma estrutura que se concentre no valor do cliente acima das regras e pol&#237;ticas, eles conduzir&#227;o suas empresas durante a mudan&#231;a.</p><p>Organiza&#231;&#245;es s&#227;o sistemas sociais complexos impulsionados por pessoas e relacionamentos. N&#227;o s&#227;o m&#225;quinas que voc&#234; possa gerenciar com os cuidados de rotina, e as pessoas n&#227;o s&#227;o engrenagens da m&#225;quina, como foram tratadas no passado. Elas s&#227;o organismos vivos com sentimentos, sonhos, desafios e pensamentos. As pessoas, assim como o futuro do trabalho, n&#227;o podem ser controladas. Mas podemos fornecer os pr&#233;-requisitos certos para as pessoas no sistema organizacional, e elas cuidar&#227;o do resto. N&#227;o precisamos promover mudan&#231;as; isso acontecer&#225; por si s&#243; quando as pessoas perceberem que cabe a elas e &#233; confi&#225;vel agir em um ambiente psicologicamente seguro.</p><p>O RH tem o poder de projetar as estruturas que ap&#243;iam o desempenho das pessoas ou dificultam a contribui&#231;&#227;o de formas criativas e inovadoras. Se o RH mantiver a abordagem antiga e tradicional, a consequ&#234;ncia ser&#225; organiza&#231;&#245;es r&#237;gidas e fixas acorrentadas a sistemas e processos ineficazes.</p><p>O sistema precisa ser gerenciado, n&#227;o as pessoas. N&#227;o precisamos implementar estruturas, m&#233;todos ou modelos dif&#237;ceis; Precisamos aprender a dar o melhor de n&#243;s &#224; empresa, fornecendo estruturas de apoio, n&#227;o limitando as estruturas. &#201; um caminho de tentativa e erro para encontrar o melhor caminho para cada empresa. A &#250;nica maneira de avan&#231;ar &#233; por meio do aprendizado cont&#237;nuo. As empresas que aprenderem mais r&#225;pido do que as outras ser&#227;o as vencedoras.</p><p>No geral, os colaboradores assumir&#227;o a responsabilidade por seu aprendizado, crescimento e movimento dentro das organiza&#231;&#245;es, em vez de esperar que isso venha &#8220;de cima&#8221;. &#192; medida que diferentes aspectos da trajet&#243;ria de crescimento de uma empresa se tornam importantes, as fun&#231;&#245;es tradicionais de colaborador / gerente mudar&#227;o irrevogavelmente.</p><p>O RH pode apoiar ou impedir a mudan&#231;a em dire&#231;&#227;o a uma organiza&#231;&#227;o mais &#225;gil, e &#233; por isso que o RH precisa ir primeiro! Ao fornecer estruturas diferentes e focar no valor do cliente em vez de em regras, o RH pode liderar as empresas por meio de uma mudan&#231;a de uma forma que nenhum outro departamento &#233; capaz.</p><h2><strong>O Agile People Coach</strong></h2><p>A quest&#227;o &#233;:</p><ul><li><p>Para onde v&#227;o os gerentes e o RH a partir daqui?</p></li><li><p>O que ser&#225; deles quando todos forem encorajados a liderar a si mesmos?</p></li><li><p>Eles se tornar&#227;o obsoletos lentamente quando a informa&#231;&#227;o e o conhecimento forem transparentes para todos?</p></li><li><p>Como s&#227;o as empresas quando o poder n&#227;o &#233; exclusivo de alguns &#8220;talentos&#8221; que promovemos porque eram vistos como &#8220;HIPOs&#8221; (ou colaboradores de alto potencial, ou seja, as pessoas percebidas como estrelas em ascens&#227;o) quando julgamos o desempenho em uma avalia&#231;&#227;o de desempenho anual?</p></li><li><p>Existe um papel futuro alternativo para RH e gerentes quando os estilos de lideran&#231;a orientados para o processo e transacionais s&#227;o substitu&#237;dos por formas mais transformacionais de liderar o trabalho em uma realidade complexa?</p></li></ul><p>Agile People promove e celebra o novo papel que o RH e os l&#237;deres precisam desempenhar nas organiza&#231;&#245;es &#8211; o papel de Agile People Coach.</p><p>Os Agile People Coaches veem as organiza&#231;&#245;es como sistemas sociais, n&#227;o como m&#225;quinas. Eles reconhecem que as pessoas e os relacionamentos constroem as organiza&#231;&#245;es e, se sua motiva&#231;&#227;o for alta o suficiente, encontrar&#227;o maneiras de inovar e agregar valor juntos. Ainda precisamos de estruturas, mas apenas o suficiente para proporcionar coes&#227;o, ao inv&#233;s de restri&#231;&#227;o. Precisamos fomentar grandes culturas de neg&#243;cios para orientar comportamentos e incentivar as pessoas a fazerem coisas que as ajudem a seguir uma dire&#231;&#227;o comum. Nesse cen&#225;rio, a futura carreira de l&#237;deres e profissionais de RH &#233; adotar as compet&#234;ncias de Agile People Coach, que visa criar as condi&#231;&#245;es certas para que indiv&#237;duos, equipes e toda a organiza&#231;&#227;o cres&#231;am e se desenvolvam e mudem conforme necess&#225;rio para sobreviver.</p><h2><strong>As compet&#234;ncias e o n&#237;vel de profundidade do Agile Coach</strong></h2><p>Em seu livro, &#8220;Treinamento de Equipes &#193;geis&#8221;, Lyssa Adkins descreve tr&#234;s caminhos para o Agile Coach, todos originados do departamento de TI: do Scrum Master, do Tech Lead ou de um Gerente de Projeto. Em organiza&#231;&#245;es &#225;geis, um Agile Coach trabalha com as seguintes &#225;reas: pessoas, produto, tecnologia e processo. Para responder a isso, vamos dar uma olhada na &#8220;profundidade&#8221; de cada postura do Agile Coaching. Algumas ferramentas s&#227;o menos intrusivas e se adaptam mais naturalmente ao ambiente (como a &#225;gua fluindo para a &#225;gua), enquanto outras criam ondas e novos riachos (como atirar pedras na &#225;gua).</p><p>A <strong>facilita&#231;&#227;o </strong>&#233; a ferramenta mais discreta. O coach facilitador n&#227;o tem uma agenda e &#233; um especialista em colabora&#231;&#227;o e, portanto, pode ajudar os clientes a ter discuss&#245;es mais ricas sobre os t&#243;picos de seu interesse. Al&#233;m disso, o coach sempre pode contar com suas habilidades de facilita&#231;&#227;o em qualquer nova situa&#231;&#227;o, que &#233; um salva-vidas muito poderoso.</p><p>O <strong>Coaching Profissional</strong> &#233; um pouco mais intrusivo do que a Facilita&#231;&#227;o. Um coach ainda segue a agenda do cliente, mas pode decidir gui&#225;-lo para explorar inc&#243;gnitas, e se, e como eles podem nem saber que existem. Ao usar essa compet&#234;ncia, um coach pode ajudar o cliente a ver novos caminhos e dire&#231;&#245;es. Tamb&#233;m podemos us&#225;-lo para aumentar a motiva&#231;&#227;o e o comprometimento.</p><p>Tanto a facilita&#231;&#227;o quanto o coaching presumem que o cliente possui todos os recursos e sabedoria interior para chegar &#224;s conclus&#245;es necess&#225;rias. Se n&#227;o for esse o caso, o ensino e a mentoria s&#227;o as ferramentas adequadas a usar.</p><p><strong>Ensinar </strong>&#233; muito mais invasivo do que Coaching Profissional. Nesta situa&#231;&#227;o, o coach usa um chap&#233;u de treinador, fica de p&#233; em um flip-chart e levanta o dedo indicador ao explicar a maneira certa de fazer as coisas. Ela &#233; conhecedora do conte&#250;do do dom&#237;nio. Ela explica as teorias fundamentais, prova que est&#227;o certas e mostra novas maneiras de realizar tarefas. Ela mostra op&#231;&#245;es. A decis&#227;o de aplicar os novos conhecimentos e habilidades ainda est&#225; nos ombros dos clientes. Eles est&#227;o no assento do motorista para os novos horizontes (ou talvez n&#227;o).</p><p>A <strong>mentoria </strong>&#233; a ferramenta mais intrusiva de todas, o que n&#227;o significa que devemos evit&#225;-la. Pelo contr&#225;rio, deve ser usado com cautela e uma consci&#234;ncia profunda do mentor e do impacto e depend&#234;ncia do pupilo. Aqui, o mentor (um Agile Coach usando um chap&#233;u de mentor) forma pares com os clientes. O mentor &#233; um especialista no dom&#237;nio. Eles mostram novas habilidades pr&#225;ticas, d&#227;o exerc&#237;cios, fornecem feedback, d&#227;o conselhos e d&#227;o o exemplo. Normalmente, algum ensino acontece entre as sess&#245;es de ensino (ou j&#225; aconteceu antes) para explicar as teorias das pr&#225;ticas.</p><p>Um grande Agile Coach domina todas as quatro posturas E, a cada dia que passava, mais dinheiro ia pelo ralo. E pra engrossar o caldo, um desses POs foi demitido bem no meio desse processo. E era um PO s&#234;nior e bastante relevante. Um cen&#225;rio de grande caos.</p><p>Diante do cen&#225;rio, resolvi focar na ideia de um MVP inicial com uma prioriza&#231;&#227;o para seguir a partir dali. Precis&#225;vamos principalmente de duas respostas: por onde come&#231;ar e qual valor entregar em tr&#234;s meses.</p><p>Escarafunchando toda a minha caixa de ferramentas e conhecimento acumulado em outros cases (como da &#233;poca em que eu fui PO -&gt; que conto tudo nesse <a href="https://www.youtube.com/watch?v=C_E_dVAMK-4">v&#237;deo</a>), acabei optando por um caminho simples. Arriscado, mas que poderia ser bem eficaz.</p><p>Fiz uma conscientiza&#231;&#227;o e um letramento sobre a ideia de MVP, como isso poderia ajudar no cen&#225;rio e como trabalhar efetivamente com esse tema.</p><p>Em seguida, realizamos sess&#245;es de prioriza&#231;&#227;o utilizando o RUT (a t&#233;cnica que comentei no meu v&#237;deo sobre PO). Eram muitas e muitas features e op&#231;&#245;es j&#225; levantadas e rascunhadas por esse time, ent&#227;o n&#227;o seria uma tarefa f&#225;cil. Foi entre uma sess&#227;o e outra que rolou a demiss&#227;o.</p><p>Mas com clareza de vis&#227;o e processo, uma facilita&#231;&#227;o efetiva e muito foco, conseguimos priorizar todo o backlog e extrair o recorte do MVP, que seria o foco para os 3 primeiros meses.</p><p>O resultado? Muito mais clareza sobre o escopo e os caminhos entre todos os envolvidos e, principalmente, sobre qual seria o pr&#243;ximo passo. A melhor coisa que ouvi de um deles foi a fala &#8220;Olha, Thiago, depois de meses patinando sem sair do lugar, agora finalmente sabemos que passos dar daqui pra frente. Isso foi muito valioso&#8221;.</p><p>O segredo de tudo isso? Conhecer muitas t&#233;cnicas e ferramentas, ter foco total no problema a ser resolvido (love the problem) e, claro, considerar as pessoas envolvidas no processo. Como Gemini me falou hoje: &#8220;A tecnologia e os frameworks s&#227;o &#243;timos, mas sem as pessoas no circuito, nada gira.&#8221; People in the loop.</p><p>E &#233; assim que apresento a voc&#234;s o meu principal papel profissional hoje em dia: o descomplexificador.</p><p>Nesse ano de 2026, eu resolvi colocar em pr&#225;tica um sonho antigo que s&#243; estava adiando: cursar Psicologia. J&#225; faz muitos anos que trabalho com seres humanos e sempre tive mais e mais vontade de entend&#234;-los mais a fundo.</p><p>Mas pensar em encarar 5 anos de faculdade, com aulas todo santo dia, era algo impens&#225;vel pra mim. Mas todas as conjunturas acabaram me levando a esse novo projeto. E j&#225; estou amando.</p><p>Come&#231;ando a engatinhar na Psicologia Comportamental e na Psicologia Fenomenol&#243;gica e Existencial, um alerta de uma das professoras j&#225; me trouxe &#224; tona todo o prop&#243;sito de estar ali. Ela falou sobre &#8220;em uma faculdade, voc&#234; ver&#225; a base de muitas coisas e assuntos, de maneira mais geral. Cabe a voc&#234; se aprofundar no que melhor te convir, de todas as maneiras poss&#237;veis.&#8221;</p><p>E essa sempre foi a minha vis&#227;o de uma faculdade/universidade que eu carrego comigo: conhecer algo em todos os seus &#226;ngulos, ampliar o vocabul&#225;rio sobre isso e, ent&#227;o, ir construindo sua abordagem e seu n&#237;vel de aprofundamento.</p><p>Conhecer algo em todos os seus &#226;ngulos e ganhar vocabul&#225;rio n&#227;o &#233; sobre acumular diplomas, &#233; sobre expandir a caixa de ferramentas para que, diante de um problema, voc&#234; n&#227;o tenha apenas um martelo na m&#227;o</p><p>Foi exatamente isso que fiz ao longo da minha carreira com m&#233;todos &#225;geis. Hoje, com mais de 100 certifica&#231;&#245;es na &#225;rea e uma vasta experi&#234;ncia em diferentes contextos, sinto que tenho um s&#243;lido background para extrair o que me ajuda a resolver cada problema complexo com que me deparo no dia a dia. Sejam os meus, dos meus alunos ou das empresas clientes que atendo.</p><p>Mas c&#225; estou eu novamente, no lugar de aprendiz, preparado para aprender com os grandes mestres da psicologia.</p><p>E foi exatamente assim que me senti quando conheci a Pia-Maria e Agile People em 2021:  um aprendiz s&#234;nior.</p><p>Quando resolvi encarar toda a forma&#231;&#227;o que ela oferecia, que levou cerca de 4 meses, me questionei: &#8220;Mas ser&#225; que vale a pena? Aprender o b&#225;sico e gen&#233;rico de muitas coisas que eu at&#233; j&#225; domino?&#8221;.</p><p>E olha! Valeu a pena! Encarei o desafio de cora&#231;&#227;o aberto e foi um mar de aprendizados pra mim, iniciando uma nova jornada, agora com o vocabul&#225;rio Agile People, que me deu a gram&#225;tica necess&#225;ria pra, de fato, colocar as pessoas no centro de todo o meu trabalho. Consegui ver a agilidade de uma nova perspectiva e com um novo toque, muito mais humano e emp&#225;tico.</p><p>E, claro, sa&#237; com uma caixa de ferramentas bastante expandida, que me catapultou para novas possibilidades (coisas ainda embrion&#225;rias, mas que devem definir o futuro do mundo do trabalho).</p><p>E &#233; assim que eu vejo a Agile People e todo o seu conte&#250;do: uma universidade ampla e abrangente, que oferece um panorama completo para quem busca empresas mais &#225;geis e humanas, e onde voc&#234; vai se aprofundar no que lhe convir e conectar os pontos de maneira a resolver seus problemas complexos do dia a dia.</p><p>Adicionando tudo isso ao que j&#225; venho trabalhando no Management 3.0, unFIX, Lego e M3K, temos um verdadeiro arsenal para vencer a amea&#231;a do comando e controle e da falta de seguran&#231;a psicol&#243;gica nos ambientes de trabalho.</p><p>A guerra n&#227;o &#233; f&#225;cil, mas temos um arsenal poderoso. S&#243; que armas sozinhas n&#227;o vencem guerras. &#201; preciso saber qual usar e quando. &#201; aqui que eu entro: ajudando voc&#234; a escolher a ferramenta certa para descomplexificar o seu caos.</p><p>Aquele grupo de 12 POs n&#227;o precisava de mais uma &#8216;arma&#8217;; precisava de algu&#233;m que organizasse o arsenal e indicasse o alvo. &#201; isso que a uni&#227;o da Agile People com a minha mentoria oferece.</p><p>Essa &#233; a minha clareza para 2026: Sou um descomplexificador do dia a dia, e a Agile People &#233; meu background te&#243;rico e pr&#225;tico para realizar o que preciso.</p><p>Me proponho a ajudar os l&#237;deres que est&#227;o por a&#237;, perdidos em tantos m&#233;todos e frameworks, sem saber qual &#233; o melhor caminho a seguir e sem conseguir focar efetivamente no problema.</p><p>E quero saber de voc&#234;!
